Groups have their own biases above and beyond individual ones — groupthink, anchoring, shared information bias, and polarization.
The biases that belong to the group
Irving Janis published Groupthink in 1972 and introduced a concept that has since become one of the most widely recognized terms in organizational psychology. Janis studied a series of catastrophic policy decisions — the Bay of Pigs invasion, the escalation of the Vietnam War, the failure to anticipate the attack on Pearl Harbor — and found a consistent pattern: small, cohesive groups of highly intelligent people had made decisions that each member, interviewed individually afterward, recognized as flawed. The groups were not stupid. They were smart individuals trapped in a cognitive architecture that systematically suppressed doubt, filtered contradictory information, and amplified premature consensus (Janis, 1972).
Janis identified eight symptoms of groupthink: the illusion of invulnerability, collective rationalization, belief in the inherent morality of the group, stereotyping of out-groups, pressure on dissenters, self-censorship, the illusion of unanimity, and the emergence of self-appointed "mindguards" who shield the group from disconfirming information. These symptoms are not personality traits of the group members. They are emergent properties of the group's interaction dynamics — products of the collective cognitive architecture rather than any individual's thinking.
This distinction is essential. Phases 1-2 of this curriculum taught you to recognize individual cognitive biases — confirmation bias, availability heuristic, anchoring, the Dunning-Kruger effect. You learned that these biases are structural features of individual cognition, not character flaws, and that they can be mitigated through designed practices (externalization, calibration, deliberate second opinions). Team cognitive biases follow the same pattern: they are structural features of group cognition, not character flaws, and they require structural interventions.
The four most destructive team biases
Groupthink is the suppression of dissent in pursuit of consensus. Janis's original formulation remains the most complete. When a team is cohesive, led by a directive leader, and isolated from outside input, members self-censor — not because they are afraid of punishment (though they may be) but because the social cost of disagreeing feels higher than the informational benefit of sharing a concern. The result is a decision that feels unanimous but actually reflects only the portion of each member's thinking that happened to align with the emerging consensus.
Anchoring occurs when the first piece of information introduced into a group discussion disproportionately shapes the final outcome. Tversky and Kahneman demonstrated anchoring at the individual level in 1974. At the team level, anchoring is amplified: when a high-status member states a preference early in the discussion, the anchor acquires social weight in addition to cognitive weight. Disagreeing with the anchor means not only revising your own judgment but publicly contradicting someone with authority. The VP's early endorsement of Option B in the example is a textbook case of team anchoring (Tversky & Kahneman, 1974).
Shared information bias is the tendency of groups to spend most of their discussion time on information that all members already share, at the expense of unique information held by only one or two members. Stasser and Titus demonstrated this bias experimentally in 1985: teams given a decision task where the optimal choice depended on pooling unique information reliably failed to surface that information, instead rehashing what everyone already knew. The bias is structural — shared information is easier to introduce (it feels relevant and resonant) while unique information feels risky to share (it has not been validated by others). The result is that teams make decisions based on the intersection of their knowledge rather than the union (Stasser & Titus, 1985).
Group polarization is the tendency of group discussion to push members toward more extreme positions than they held individually. Myers and Lamm documented this effect in 1976: after discussing a topic, groups consistently arrived at positions that were more extreme (in the direction of the pre-discussion average) than the average of members' individual pre-discussion positions. The mechanism is a combination of social comparison (members shift toward what they perceive as the valued direction) and persuasive argumentation (the arguments generated during discussion are skewed toward the majority position, reinforcing it disproportionately). The result is that teams make bolder decisions than any individual member would make alone — which is adaptive when the group's initial direction is sound and catastrophic when it is not (Myers & Lamm, 1976).
Why awareness is not enough
The standard response to learning about team cognitive biases is awareness: "Now that we know about groupthink, we will guard against it." This response mirrors the standard response to individual biases ("Now that I know about confirmation bias, I will be more objective") and is equally ineffective. Decades of debiasing research at both the individual and group level show that awareness of a bias does not reliably reduce its influence. The biases operate at a level below conscious deliberation — they shape what information is attended to, what is voiced, and what is interpreted, before the conscious mind can apply a correction.
The effective interventions are structural, not educational. They change the architecture of the group's cognitive process rather than asking individuals to overcome the process through effort.
Structural intervention for groupthink: Require independent written input before group discussion. When each member submits their position, analysis, or concerns in writing before the discussion begins, the social dynamics of the meeting cannot suppress information that was already committed to paper. The record also prevents post-discussion revision — "I always thought Option A was better" becomes checkable against the written pre-discussion submission.
Structural intervention for anchoring: Randomize or eliminate speaking order for high-stakes decisions. If the VP does not speak first, the anchor does not form. Some teams use "leader speaks last" protocols — the most senior person withholds their position until everyone else has spoken. Others use anonymous polling to surface individual positions before discussion begins.
Structural intervention for shared information bias: Assign information roles. Before a decision meeting, designate specific team members as the "owners" of specific information sets. The database engineer's job is not just to attend the meeting but to ensure that database-relevant information — including information that contradicts the emerging consensus — enters the discussion. When surfacing unique information is a role rather than a voluntary act, the social cost of introducing it drops dramatically (Stasser et al., 2000).
Structural intervention for group polarization: Implement devil's advocate or red team processes. Assign one or more team members the explicit responsibility of arguing against the emerging consensus. The role must rotate — a permanent devil's advocate becomes a character that the team dismisses. When the role rotates, every member experiences both advocacy and opposition, which calibrates the team's sense of how reasonable dissent can be.
The meta-bias: the illusion of group rationality
Above and beyond the four specific biases, teams suffer from a meta-bias that makes all four harder to detect: the belief that group discussion produces rational outcomes. Heath and Gonzalez documented this "illusion of group rationality" — the systematic overestimation of the quality of group decisions relative to individual ones. Team members who participate in a group discussion rate the resulting decision as higher quality than outside observers rate it, and higher quality than the same members would rate a decision made by a single individual under similar conditions (Heath & Gonzalez, 1995).
The illusion is reinforced by the process itself. Group discussion produces a feeling of thoroughness — multiple perspectives were heard, concerns were voiced, options were considered. The feeling of thoroughness substitutes for actual thoroughness, and the substitution goes unnoticed because the team has no baseline for comparison. You do not know what information was not surfaced. You do not know what concerns were self-censored. You do not know how the outcome would have differed if the VP had spoken last instead of first. The process feels rational, and the feeling is convincing — which is precisely why structural interventions are necessary. You cannot fix what you cannot see, and the illusion of group rationality prevents you from seeing what needs fixing.
Designing bias-resistant team processes
Cass Sunstein and Reid Hastie, in Wiser: Getting Beyond Groupthink to Make Groups Smarter, synthesized decades of group decision-making research into a set of design principles for bias-resistant team processes. The principles do not eliminate bias — no process can — but they reduce the structural conditions that allow biases to dominate (Sunstein & Hastie, 2015).
Principle 1: Encourage dissent before convergence. The most critical information in any group decision is the information that contradicts the emerging consensus. Processes that create space for dissent before the group converges — pre-discussion written submissions, mandatory "concerns" rounds, red team evaluations — surface this information while it can still influence the outcome.
Principle 2: Separate generation from evaluation. When the same meeting is used to generate options and evaluate them, the first option proposed receives disproportionate discussion time and evaluation effort. Separating the two functions — a brainstorming session that generates options without evaluating them, followed by a separate evaluation session — prevents anchoring on early options.
Principle 3: Use external benchmarks. Group polarization pushes the team toward internal extremes. External benchmarks — industry data, competitor analysis, historical base rates, expert opinions from outside the group — provide reference points that resist the centripetal pull of group discussion.
Principle 4: Assign accountability for process, not just outcome. When team members are evaluated on the quality of their decision process rather than just the outcome, they invest more effort in surfacing information, considering alternatives, and documenting reasoning. Outcome accountability reinforces resulting. Process accountability reinforces good cognitive hygiene.
The Third Brain
Your AI system is a structurally bias-resistant team member because it has no social incentives. It does not self-censor to avoid disagreeing with the VP. It is not anchored by whoever spoke first. It does not experience social comparison pressure toward the group's extreme position. This makes the AI an ideal "tenth person" — the role that the Israeli intelligence community created after the failures of the Yom Kippur War, in which one analyst is required to argue for the possibility that the consensus is wrong, regardless of their personal assessment.
Before a major team decision, ask the AI to independently evaluate the options using the same criteria the team will apply. Share the AI's analysis alongside the team's pre-discussion written inputs. The AI's contribution serves two functions: it provides an anchor-free baseline (it was not influenced by who spoke first in a meeting), and it may surface considerations that no team member raised — not because the AI is smarter, but because its information access is not filtered by the team's shared assumptions.
After the decision, share the discussion summary with the AI and ask: "What information was mentioned but not addressed? What concerns were raised and then dropped? What perspectives are absent from this discussion?" The AI can detect gaps in the discussion that the team's illusion of group rationality might obscure.
From bias to safety
Team cognitive biases are structural features of group interaction, and they require structural interventions. But the most important structural condition — the one that determines whether any other intervention will work — is not a process or a protocol. It is an environment: a team environment in which members feel safe enough to voice the concerns, questions, and dissenting information that biases systematically suppress.

Without psychological safety, no bias-mitigation protocol will function as designed, because the people who hold the critical information will remain silent regardless of what the process asks them to do.
