The behavior that worked perfectly and ruined your mornings
You automated your email-checking behavior years ago. First thing every morning, before anything else, you open the inbox, process messages, respond to what is urgent, flag what can wait. It was a genuinely good design when you installed it. Your role at the time demanded rapid response. Clients expected replies within the hour. Your reputation depended on being the person who never let a message sit. So you automated it — morning email became as reflexive as brushing your teeth — and it served you well.
Then your role changed. You moved into work that rewards deep creative output, long stretches of uninterrupted thinking, problems that require the full power of your prefrontal cortex operating at peak capacity. But the email automation kept running. Every morning, your freshest cognitive hours — the window when your working memory is sharpest, your capacity for novel connection is highest, your resistance to distraction is strongest — were handed over to other people's priorities. Not because you decided they should be. Because an automated behavior that was never reviewed continued to execute as designed.
The behavior did not break. That is the problem. It ran perfectly. The trigger fired every morning without fail. The routine executed effortlessly. The quality of your email responses remained high. By every internal metric the automation was succeeding. But the function it was serving — rapid client response — no longer matched the function your life required. The automation was excellent. It was also wrong.
Automation is not set-and-forget
Automated excellence established the standard for automated excellence: when your default automatic behavior is excellent, you do not need to try to be good. That standard is real and worth achieving. But it contains a hidden assumption that this lesson makes explicit. Excellence is not a static property. It is a relationship between a behavior and the context in which that behavior operates. Change the context and the same behavior that was excellent yesterday becomes mediocre today and actively harmful tomorrow.
This is the maintenance problem, and it applies to every automated behavior in your repertoire. Automation, by its nature, is designed to persist. The basal ganglia encode habitual behaviors precisely so that they will continue executing without conscious oversight. This durability is the greatest strength of automation when the behavior is well-calibrated. It is the greatest vulnerability when the behavior is not.
Three failure modes threaten every automated behavior over time. The first is drift: the gradual, imperceptible degradation of execution quality. You automated a thorough weekly review process, but over months the review gets shorter, less rigorous, more perfunctory. Each individual degradation is too small to notice. Obsolescence is invisible because the behavior still executes smoothly — nothing feels broken. Misalignment is invisible because the behavior feels like "just what I do," indistinguishable from identity. You cannot catch these failures by waiting to notice them. You catch them by scheduling reviews.

James Reason, the British psychologist whose work on organizational accidents transformed safety engineering, spent decades studying what happens when automated systems operate without adequate monitoring. His "Swiss cheese model" of accident causation, developed through analysis of disasters in aviation, nuclear power, and medicine, showed that catastrophic failures rarely result from a single dramatic malfunction. They result from the accumulation of small, unnoticed failures in automated layers of defense — each one individually insignificant, collectively lethal. Reason's central insight was that automation creates the illusion of safety precisely because it removes the behavior from conscious attention. The system runs, so you assume it is running well. Latent failures accumulate behind the facade of smooth operation.
The parallel to personal behavior is direct. Your automated morning routine runs every day, so you assume it is running well. Your automated response to conflict fires every time conflict arises, so you assume it is handling conflict effectively. Your automated financial behavior — the monthly budget check, the automatic transfers, the spending patterns — executes without friction, so you assume your financial infrastructure is sound. But you have not actually evaluated any of these in months or years. You are in exactly the position Reason warned about: trusting the automation because it is running, not because you have verified that what it is running is still appropriate.
Software engineering confronts this same problem under the concept of technical debt. Ward Cunningham coined the term in 1992 to describe the accumulated cost of code that was written to solve a problem that no longer exists, or that was written under assumptions that are no longer true, or that was written quickly and never revisited. Technical debt does not cause immediate failures. The software continues to run. But the debt compounds — each unreviewed module making the system slightly more fragile, slightly less adapted to current requirements, slightly more expensive to maintain. The remedy is not to rewrite everything. It is to conduct periodic code reviews that identify which modules need updating, which need replacing, and which are still sound.
Your automated behaviors are your personal codebase. Each one was written at a specific time, under specific assumptions, to solve a specific problem. Some of those assumptions are still valid. Some are not. The only way to know which is which is to review.
Donald Schon, whose work on reflective practice influenced fields from education to organizational learning, argued that professionals become effective not through the accumulation of automated expertise alone, but through the periodic practice of "reflection-on-action" — stepping back from habitual performance to examine whether the automated responses are still appropriate to the situation. Schon distinguished this from "reflection-in-action," which happens in real time. Reflection-on-action is retrospective and deliberate: you set aside time, after the behavior has executed, to ask whether the execution was still serving its purpose. Without this reflective step, Schon warned, practitioners develop "overlearned" responses that become increasingly rigid and increasingly disconnected from the evolving demands of their practice.
The maintenance protocol
The remedy is simple in concept and requires discipline in execution: a scheduled, periodic review of your automated behaviors. Not a vague intention to "check in on your habits." A structured diagnostic with specific questions, conducted on a regular schedule, producing written output that you can compare across review cycles.
The quarterly cadence works well for most automated behaviors. Monthly is too frequent — it does not give behaviors enough time to reveal trends. Annually is too infrequent — a full year of drift, obsolescence, or misalignment can cause significant damage. Quarterly reviews balance the cost of the review against the cost of undetected failure.
The review itself consists of four diagnostic questions applied to each automated behavior under examination. First: Is this behavior still serving its intended function? This catches obsolescence. The behavior was designed to accomplish something specific. Is it still accomplishing that thing? If the thing itself is no longer relevant — if the problem the behavior was designed to solve no longer exists — the behavior is obsolete regardless of how well it executes. Second: Has the context changed? This catches the environmental shifts that transform good behaviors into counterproductive ones. A behavior designed for one role, one living situation, one set of relationships, one stage of life may be entirely wrong for another. The behavior did not change. The world did. Third: Is the quality still at the excellence standard? This catches drift. If the behavior has degraded from excellent to adequate to perfunctory, drift has occurred. Fourth: Would I design this behavior the same way if starting fresh? This is the most powerful question because it bypasses the sunk-cost reasoning that keeps obsolete behaviors running. You have invested time and effort in building this automation. That investment is irrelevant. The only question is whether the behavior, as it currently operates, is what you would choose if you were designing your behavioral architecture from scratch today.
Any behavior that fails one or more of these diagnostics gets flagged for adaptation — not immediate change, but deliberate evaluation of what needs to be updated and how. The distinction between diagnosis and treatment matters. The quarterly review is a diagnostic process. Attempting to fix problems during the diagnostic itself leads to rushed, poorly considered changes that often introduce new problems. Flag, then schedule a separate session for each flagged behavior. Recognizing the signs of automated behavior decay
The quarterly review catches problems systematically. But between reviews, you can develop sensitivity to the early warning signs that an automated behavior is drifting toward failure. These signals are subtle — they exist at the edge of awareness rather than at its center — but they are detectable if you know what to look for.
The first sign is purposelessness: you find yourself doing something out of habit and, when you pause to ask why, you cannot articulate a clear answer. The routine still runs, but the connection between the routine and any meaningful outcome has dissolved. You are going through motions that no longer go anywhere. This is often the first signal of obsolescence — the behavior persists after its purpose has expired.
The second sign is vague discomfort: a low-level feeling that something is wrong about a behavior you cannot quite name. You complete your automated weekly planning process and feel, afterward, not oriented but slightly more confused than before you started. You cannot pinpoint what is wrong — the process ran as it always does — but the output no longer generates the clarity it once did. This is often the first signal of drift. The fourth sign is identity mismatch: you describe the behavior to someone else and hear yourself using past-tense framing. "I'm the kind of person who" becomes "I used to be the kind of person who." Your identity has evolved beyond the behavior, but the behavior keeps running because the neural pathway does not care about your updated self-concept. This is misalignment in its purest form — the behavior serves a version of you that no longer exists.
